This is a problem I see with a lot of MM people on here. You have set up "what you're going to say", have memorized routines, and so you think you have to stick to the deal. Following a script like that is just going to turn you into a performer. PU should be fluid. The point of an opener is to OPEN. That means, get her talking. If she wants to spend the next 5 hours or the next 2 seconds talking about the opener, who cares? The point is to throw things like DHV into your normal conversation, not just have a "DHV story" that you tell every once in a while. That's why you learn PU.
In my opinion, (and with the information given), I think you should have stuck with the set, since you were hitting it off, and had your buddy stuck around to continue running interference. I'm willing to bet anything you could have f-closed her that night.
You speak of "warming up", and that's fine, but that suggests that you went up to her, knowing that you weren't going to f-close her, but that she was the next stepping stone to your ultimate close for the night, like she was practice. Let me tell you something: Every girl you approach, EVER, is "practice". Every set is a warm up set. And every set should be seen as a possibility, an opportunity to f-close.
